In 2018 Transavia implemented HR Avatar Assessment, a Talent Assessment application, to screen and qualify candidates for its biannual flight attendant recruitment cycles. The program targeted the recruitment function and was designed to handle high-volume hiring where roughly 300 new flight attendants are selected each cycle from a pool exceeding 3,000 applicants.
HR Avatar Assessment was configured as a simulation-based competency assessment, built from competency models derived from current Transavia flight attendant performance data. Current flight attendants completed the assessment to establish score distributions and a validated cut-off score, and the solution produced candidate-level reports and suggested interview questions to structure hiring conversations. Recruiters used these structured interview prompts to focus investigative lines of questioning on areas highlighted by the assessment, creating a more standardized evaluation workflow.
The implementation was integrated into Transavia's Applicant Tracking System, enabling automated routing of assessment invitations, score-based screening, and report delivery into recruiter workflows. This ATS integration increased processing efficiency for high-volume intake, allowing recruiters to concentrate face time on shortlisted candidates rather than processing initial applications. The assessment remained upstream of Transavia’s internal training, uniform measurement, and certification processes, which continued to govern onboarding and first-year monitoring.
Governance changes included adoption of a cut-off screening policy, structured interview guides tied to assessment results, and an expanded application window enabled by increased processing capacity. The selection workflow shifted from blanket resume and motivation letter reviews and universal interviewing, to a two-stage process where candidates above the cut-off progressed to targeted interviews, improving transparency and consistency in hiring decisions.
Outcomes reported by Transavia were a reduction in first-year attrition from 25% to 9.8% and improved candidate experience and organizational transparency. An internal validation after one year found that flight attendants rated as strong performers by colleagues and managers scored significantly higher on the HR Avatar Assessment than poor performers, reinforcing the assessment’s predictive alignment with on-the-job performance. Transavia met its stated objective to lower first-year attrition below 20, and the assessment-enabled workflow supported higher applicant volumes without increasing recruiter headcount.
