In 2017 Greggs implemented SAP S/4 HANA as a central element of a reported £25m change programme covering 1,500 retail outlets under the five year Sunrise transformation. The work followed prior use of SAP Business Suite on HANA since 2014 and positioned SAP S/4 HANA as the core ERP platform in Greggs ERP Financial landscape to support both manufacturing and high street retail operations.
The implementation encompassed SAP S/4 HANA for core financials and transactional ERP, with complementary deployments of SAP Ariba for procurement source to contract and SAP SuccessFactors as a cloud based learning management system. These applications were configured to centralise and consolidate business processes across finance, procurement, HR learning and supply chain operations, reflecting standard ERP Financial workflows for order to cash, procure to pay and workforce learning management.
Architecturally the programme combined an in house S/4 HANA ERP footprint with cloud SaaS components, integrating SAP Ariba and SAP SuccessFactors to create a more unified application landscape. Greggs engaged Keytree as the systems integrator to assist with supply chain, production and warehousing improvements, and the integration work was reported to enable management of approximately 4,500 suppliers across the estate.
Operational rollout and governance were executed at retail scale, with a 70 strong IT team managing a phased shop conversion programme that converted 1,500 shops at a reported rate of 100 shops a week. Training governance used SAP SuccessFactors to deliver learning to 16,000 staff, supporting the operational transition across retail outlets, manufacturing sites, warehousing, procurement and HR functions.
The combination of SAP S/4 HANA, SAP Ariba and SAP SuccessFactors was reported to be aimed at centralising Greggs business operations and improving responsiveness to customer demand as part of the Sunrise programme, with explicit programme scale including the £25m budget, 1,500 shop conversions and the quantified training roll out.

In 2018, Greggs implemented SAP Commerce Cloud (ex Hybris) as its eCommerce platform. The deployment followed an As-Is To-Be and gap analysis that identified insufficient customer experience insight and inconsistent cross-channel pricing, and it was scoped to unify customer journeys across online and in-store channels. The analysis was motivated by a broader business requirement to increase customer retention and loyalty, increase sales, reduce marketing costs, and increase revenue after the company recorded a £13.7m pre-tax loss and a substantial sales decline in 2020.
SAP Commerce Cloud (ex Hybris) was configured to deliver consistent promotion pricing across POS and Ecommerce, provide availability of stock insight across channels, and enable click and collect, click and ship, and online order handling in store. Functional capabilities implemented included unified promotion and pricing management, channel availability and inventory visibility, order orchestration for multi-channel fulfillment, and customer engagement features to support more targeted promotions. These modules were configured to create a consistent customer journey and support targeted sales promotion workflows.
The implementation integrated SAP Commerce Cloud with the SAP Retail solution and the SAP Omnichannel POS solution to synchronize inventory, pricing, and promotion data in near real time. Architectural intent combined cloud-based commerce services with retail backend integration points for order routing and stock visibility, enabling online orders to be handled within store operations. Operational coverage addressed ecommerce teams, store operations, merchandising, and marketing, aligning commerce execution across channels.
Governance and rollout were guided by the gap analysis, with business automation and workflow changes designed to enforce unified pricing and consistent promotion execution across channels. The project emphasized process alignment between marketing, store operations, and ecommerce to operationalize customer engagement and order handling changes. The stated outcomes for the implementation were increased customer retention and loyalty, increased sales, reduced marketing costs, and increased revenue.
