Agristo implemented SAP S/4 HANA in 2018, migrating from SAP ERP ECC 6.0 with Delaware Consulting as the implementation partner. The move was positioned by leadership as more than an upgrade, they did not see S/4HANA as an upgrade but as a driver of an innovative digitisation process across a wide range of activities, and the program was organized around three main goals outlined by the team. This implementation targeted Agristo’s ERP Financial needs and served as the nucleus for broader business redesign.
The SAP S/4 HANA deployment concentrated on core financial capabilities common to the ERP Financial category, including general ledger harmonization, accounts payable and receivable processing, group and local closing orchestration, controlling and cost center reporting, and cash management. Configuration emphasized the S/4 HANA simplified data model and real-time ledger capabilities, combined with SAP Fiori user experience for finance role-based worklists and embedded analytics to accelerate period close and reporting workflows. Master data consolidation and standardized chart of accounts were implemented to support unified financial processes.
Integration efforts were aligned to support end-to-end business processes rather than isolated financial functions, with the SAP S/4 HANA instance orchestrating transactional flows between finance, procurement, production planning and sales functions. Interfaces and process handoffs were redesigned to ensure transactional integrity from plant operations through to financial posting, with the ERP Financial instance acting as the authoritative financial system of record. The implementation narrative emphasizes process and data harmonization across Agristo’s manufacturing and commercial operations.
Governance and rollout were structured as a holistic transformation program led by Agristo’s finance and IT leadership together with Delaware Consulting, focusing on process redesign, new finance governance rules and change management to embed the new SAP S/4 HANA-driven processes. In 2018, Agristo implemented IFS Ultimo EAM to centralize and standardize maintenance across its operations. The IFS Ultimo EAM deployment targeted Enterprise Asset Management for Agristo's food processing and production environment.
The deployment enabled extensive use of Ultimo submodules, including Production, Quality control, and Health and Safety, and Agristo made most available submodules part of the system landscape. Agristo engaged Ultimo consultants to customize configuration and workflows to meet company specific operational requirements. Configurations focused on asset registers, work order management, and preventive maintenance scheduling consistent with Enterprise Asset Management best practices.
The implementation spanned multiple production sites, addressing prior inconsistency in maintenance management between sites by centralizing data and processes. By capturing operational maintenance data within IFS Ultimo EAM, Agristo removed the data gaps that previously made improvement difficult. The system supported the move away from an outdated view of maintenance toward adoption of preventive maintenance models.
Governance and workflow changes included standardizing maintenance procedures, establishing a single source of truth for asset condition, and instituting role based workflows for maintenance execution and reporting. Agristo reports that IFS Ultimo EAM helped regain operational control and reduced chaos in maintenance operations.

In 2023, Agristo implemented SAP BW/4HANA as its centralized Data Warehouse foundation to consolidate planning and transactional data for demand, production and S&OP processes. SAP BW/4HANA was provisioned to create a single authoritative dataset that supports downstream statistical forecasting and segmentation used by supply chain planning tools.
SAP BW/4HANA was configured to ingest and harmonize S/4HANA transactional feeds and master data, enabling segmentation workflows such as ABC XYZ profiling and preprocessing for statistical forecasts. The Data Warehouse implementation emphasized dataset preparation, automated data chains for weekly forecast runs, and reporting telemetry that feeds dashboards used by demand planners and category managers.
Flexso led the implementation in phased sprints, starting with as-is assessment and feature prioritization, followed by iterative delivery and an ongoing support phase managed via tickets and periodic status meetings. SAP BW/4HANA integrates directly into Agristo's SAP Integrated Business Planning landscape, supplying preprocessed data to SAP IBP Demand and SAP IBP Supply where statistical forecasting, consensus demand, constrained optimizer runs and scenario planning execute on a weekly cadence.
The combined architecture now supports automated statistical forecasting, product and customer forecastability measures, and dashboarded priorities that drive a weekly production and distribution plan for finished and semi finished goods. These capabilities underpin Agristo's stated growth objective to scale from about 850,000 tonnes toward a 1 million tonne production target by 2025 and provide a futureproof Data Warehouse layer for expanded demand management and supply planning.
